Recently, I had a conversation with a client who asked, “How can I lower my operating costs without impacting the growth we’re experiencing?” It’s a challenge I often see in expanding businesses—the team grows, departments expand, and with it, costs gradually creep up.

But there’s a way to tackle this, and it begins with a mindset shift that involves the entire team.

Cost management doesn’t have to be top-down. In fact, I’ve found the most effective and profitable approach is collaborative and draws on the knowledge and experience of every team member. Here’s the process I use to engage teams in reducing costs while maintaining a positive culture.

Ask Your Team to Identify Savings

Rather than presenting cost-cutting as a restrictive measure, I suggest inviting each team member to share five ideas to reduce costs in their area. This simple exercise sparks engagement and brings to light savings opportunities that leaders might not see day-to-day.

Establish Clear Guidelines and a Timeline

Provide a clear timeline and guidelines so team members know what to look for—whether it’s eliminating redundant subscriptions, streamlining processes, or small operational efficiencies. This structure keeps everyone focused and motivated to contribute meaningfully.

Prioritise High-Impact, Easy-to-Implement Solutions

With all the ideas gathered, prioritise those that offer high impact with minimal effort. In one of our exercises, a team of 120 members generated over 350 unique suggestions, resulting in 150 actionable ideas. By filtering these, we chose the top high-impact items that were easy to execute, saving the business six figures within months.

This bottom-up approach means they’re not just following directives; they’re actively shaping how resources are allocated and feel pride in helping the business thrive.
